IT Leadership Archetypes (Part 2): The Three IT Leadership Styles Every Business Should Understand Before Hiring

Not all IT leaders are built for the same stage. Here are the three archetypes you need to know before you hire.
In Part 1 of this series, we looked at why hiring an IT leader based on title, credentials, or years of enterprise experience so often backfires. The resume can look flawless, and the hire can still struggle, not because the person lacks skill, but because their natural leadership style doesn’t match what the business needs right now.
That raises the next question. If tenure and title aren’t good indicators of success, what is? Over years of executive search work in Winnipeg and beyond, Lambert Nemec Group has found a more useful lens: three recurring leadership styles that consistently show up in IT organizations, regardless of size or industry.
These aren’t job titles. A Director of IT, a CIO, and a VP of Technology can each fall into any of the three. What matters is how a leader actually operates once they’re in the seat.
The Three IT Leadership Archetypes
- 1. The Builder
Builders thrive where little structure exists. They are comfortable making decisions with incomplete information and building systems from nothing.
Characteristics:
- Creates systems from scratch
- Comfortable with uncertainty
- Makes decisions quickly
- Resourceful and hands-on
- Willing to wear multiple hats
- Energized by undefined problems
- 2. The Optimizer
Optimizers improve what’s already in place. They’re more interested in refining an existing system than starting from scratch.
Characteristics:
- Removes technical debt
- Modernizes infrastructure
- Improves operational efficiency
- Builds scalable processes
- Aligns technology with business growth
- Strengthens systems without tearing them down
- 3. The Maintainer
Maintainers are responsible for keeping things running at a high operational standard. It’s their stability, not their speed, that makes them valuable.
Characteristics:
- Excellent compliance and governance skills
- Prioritizes predictability
- Manages risk carefully
- Operates with discipline
- Focused on long-term sustainability
The Real Reason IT Hires Go Wrong
Here’s the key insight from our search work: the wrong hire is rarely the wrong person. It’s the wrong leadership archetype for that moment in the business.
A Builder inside a mature enterprise may grow impatient with process. A Maintainer inside a startup may struggle with the ambiguity that comes with rapid growth. An Optimizer may walk into an environment that actually needs creation, not refinement, and find there’s nothing yet to optimize.
None of these outcomes reflect a lack of competence. They reflect a mismatch between operational style and organizational reality. Leadership success depends on alignment, not just ability.
Which Archetype Does Your Business Need?
- Are you building your technology function from the ground up?
- Are your current systems becoming difficult to scale?
- Is your business entering a period of rapid growth?
- Is operational stability your highest priority today?
- Are your current IT challenges strategic, or are they operational?
Leadership Archetype Matrix
| Leadership Archetype | Primary Strength | Best Environment | Leadership Style | Biggest Hiring Risk |
|---|---|---|---|---|
| Builder | Creates from scratch | Startup / High Growth | Entrepreneurial | Frustration in rigid enterprises |
| Optimizer | Improves systems | Scaling organizations | Process-driven | Needs an existing foundation |
| Maintainer | Operational stability | Mature enterprise | Governance-focused | May resist constant change |
Matching the Leader to the Moment
There isn’t a single best IT leader. There’s only the right leader for your company’s current stage. Knowing the Builder, Optimizer, and Maintainer archetypes changes the questions you ask during a search, but it doesn’t replace thorough diligence. Ask “does this candidate’s natural operating style match what our business needs right now” instead of “does this candidate have enough experience.”
Take a look at the archetype breakdown above. Which one does your organization need to reach its next stage? If you’re not sure, that uncertainty is worth a conversation rather than a guess. Lambert Nemec Group works with organizations across Manitoba and beyond as an executive search partner, helping business leaders think through whether their current or future IT leadership actually aligns with their stage of growth and long-term technology goals. If that’s a conversation worth having, we’d be glad to have it with you.
